Before the deep diagnostic, here's the fast version. In almost every case, marketing not generating sales comes down to one — or more — of these five things:
- 01**The offer isn't clear or isn't compelling.** People don't buy "marketing services" or "consulting." They buy a specific outcome, priced in a way that makes the decision easy.
- 02**You're talking to the wrong audience, in the wrong place.** Great content in front of the wrong people converts at zero, every time.
- 03**There's no follow-up system.** Most leads don't buy on the first touch. If nothing happens after someone raises their hand, that lead is gone.
- 04**You can't see what's actually working.** No tracking means no diagnosis — you're guessing, not fixing.
- 05**You're judging too early or spending too little to get a real read.** A week of posts or fifty dollars in ad spend won't tell you anything.

Diagnostic Checklist By Channel
Go through whichever channels you're actually using. Be honest — this only works if you're honest. Small business marketing not working usually shows up as one or two silent channels, not five broken ones — find yours.
Paid Ads (Meta, Google, TikTok)
- Is the offer in the ad the same offer on the landing page? Mismatches kill conversion instantly.
- Are you sending traffic to your homepage instead of a page built for that specific ad? Homepages are not landing pages.
- Do you know your cost per lead and cost per sale — not just cost per click? If you only track clicks, you're flying blind.
- Have you let the campaign run long enough, with a real enough budget, for the platform to find your buyers? Ad platforms need data before they optimize.
Organic Social
- Are you posting content that asks people to do something, or just "showing up"? Visibility without a call to action rarely converts.
- Does your bio tell a stranger exactly what you do and who it's for, in five seconds?
- Are you in the DMs following up with people who engage, or hoping they message first?
Email / SMS
- Do you have a list at all, or is every sale a cold start?
- Is your welcome sequence selling anything, or just saying hello?
- Are you emailing consistently, or only when you "have something to say"?
Website / Landing Pages
- Does the page say, in the first screen, what you do, for whom, and what to do next?
- Is there one clear call to action, or five competing ones?
- Does it load fast and work on mobile? Most of your traffic is on a phone.
SEO / Content
- Are you writing about what you want to say, or what your buyers are actually searching for?
- Is there a next step at the end of every piece of content, or does it just end?
- Have you given it months, not weeks? SEO is the slowest channel and the most misunderstood.
Referrals / Word Of Mouth
- Do you ever actually ask happy clients for a referral, or just hope it happens?
- Is there a reason for someone to refer you right now — an incentive, a simple way to do it?

The Revenue-First Fix Framework
Once you know where the leaks are, don't fix everything at once. Fix in this order — the order matters more than the tactics.
1. Fix the offer before the channel
No amount of traffic fixes a weak offer. Before you touch an ad account or posting schedule, make sure the offer answers: what specific result do you get, how fast, and why should someone choose this over doing nothing?
2. Fix the step closest to the sale first
Work backward from revenue, not forward from awareness. If your close rate is weak, fix sales conversations before you spend more on top-of-funnel traffic. If your landing page doesn't convert, more ad spend just burns money faster.
3. Track revenue, not vanity metrics
Likes, followers, and impressions don't pay your bills. Track leads, cost per lead, and — most important — revenue per channel. If you can't tie a dollar back to a channel, you can't judge that channel.
4. Change one variable at a time
If you rewrite the offer, change the ad creative, and switch platforms all in the same week, you'll never know what actually moved the needle. Isolate the variable, test it, then move to the next.
5. Give it a real runway before you judge it
Marketing is not a slot machine. Give a fixed, honest amount of time and budget to a properly built system before deciding it "doesn't work." Most businesses quit right before the data would have told them what to fix.
